Free Competitor Analysis vs Founder-Reviewed Support: When to Escalate

Start with the free Challenge and Decision Snapshot for bounded screening and interpretation. Use the free Decision Scope Review when the decision boundary, evidence burden or accountability genuinely needs founder review. Paid work begins only after fit is confirmed.

Choose escalation by decision burden, not by a product ladder

The free Challenge, Decision Snapshot, free Scope Review and paid engagements have different jobs. Treating them as progressively "better" answers creates the wrong commercial signal. The correct route depends on the named decision, Evidence Readiness, consequence, coordination need and accountability boundary.

Routing mistakeWhy it failsCorrection
Decision Snapshot treated as a paid productIt duplicates the paid engagement ladder and makes a useful interpretation layer look like an upsell.Use it to interpret the free result and expose the next evidence question.
Free result sent directly into paid workThe decision boundary or fit may still be unclear.Use the free Decision Scope Review when founder judgment is genuinely needed before payment.
Paid work treated as certaintyMore evidence work is confused with guaranteed correctness or outcomes.Increase evidence work and accountability without manufacturing certainty.
Low-stakes question over-scopedA bounded learning question receives more service than the decision needs.Stop with the free path when it safely supports the next action.
Refusal condition: no free or paid route may convert missing evidence into confidence. If a decision-critical uncertainty remains unresolved, keep the output bounded or retain MORE EVIDENCE REQUIRED.
The answer first

Start with the free Competitor Fit Challenge and use the Decision Snapshot to interpret the result. If the decision boundary, evidence burden or accountable ownership is still genuinely unresolved, request the free Decision Scope Review. Paid work should start only after fit is confirmed and a bounded scope exists.

The commercial route does not make the evidence more true. Use the lightest path that can safely carry the consequence. Current paid engagement definitions and pricing remain owned by Services.

Fast Action: decide whether the self-guided path is still enough

This router does not score you into a paid package. It identifies whether the bounded free path remains sufficient, whether a free Decision Scope Review is justified, or whether a decision-critical evidence gap must be resolved first.

Four journey stages keep interpretation, scope and paid work separate

These are not quality grades. They are different responsibilities in one decision journey. Relationship Fit still comes from the six lenses and Evidence Readiness still limits decision use.

Six-lens continuity: every stage still respects Buyer overlap, Offer overlap, Commercial-demand overlap, Geographic relevance, Customer-comparison likelihood and Decision relevance.

Escalate accountability—not certainty

Move right only when the named decision needs more evidence work, coordination or accountable review. Every stage stays bounded by what the evidence can support.

Accountability

Stop / reopen rule: MORE EVIDENCE REQUIRED can interrupt any stage. More support increases evidence work and accountability; it never manufactures certainty.

Commercial authority: current paid engagement definitions, pricing and temporary terms belong to /services/. This evergreen guide does not duplicate them.

Escalate only when the decision burden changes

The central question is not "Which package is best?" It is "What is the minimum accountable route that can produce a defensible next action for this decision?"

Citation-ready rule: move beyond the free path when the decision boundary, evidence burden or accountability changes - not because you want a stronger-looking score.
Decision situationWhat is at stakeLikely routeEscalate when

One fictional decision, three stopping points

Worked scenario: free result, Scope Review, then paid work only if fit is confirmed

Fictional example: a B2B software founder starts with three apparent competitors before quarterly planning. The free Challenge identifies one plausible direct rival, one contextual marketplace and one unresolved candidate because customer-comparison evidence is missing. If the only question is "Is this worth investigating?", the free result and Snapshot are enough: preserve the unresolved evidence and stop.

A week later, the team must freeze a research set for a planning meeting. Several reviewers need the reasoning, while the decision boundary and evidence burden are still unclear. That is a legitimate reason to request the free Decision Scope Review - not to buy certainty, but to determine FIT, RESCOPE or NOT FIT.

Then the same competitor set becomes relevant to a fictional EUR 50,000 product and GTM allocation while two material sources conflict. If Scope Review returns FIT or a workable RESCOPE, a paid engagement may be justified for the agreed evidence/review work. If the contradiction remains unresolved, the correct state can still be MORE EVIDENCE REQUIRED.

Fast action

If you cannot name the decision consequence, do not choose a service. Define the decision first.

A proportional escalation ledger

Record the decision, current evidence state, unresolved blocker, coordination burden, permitted claim and escalation trigger. This keeps commercial routing inspectable rather than leaving it to sales pressure.

FieldRecord
Named decisionWhat action could follow from the competitor classification?
Relationship FitCurrent six-lens pattern; do not replace it with a commercial-route label.
Evidence ReadinessWhat is observed, participant-supplied, inferred or unresolved?
Critical blockerWhich missing proof could change the decision?
Starting routeFree Challenge + Decision Snapshot / Decision Scope Review / paid engagement after FIT / DEFINE DECISION FIRST.
Permitted claimWhat may this output safely support?
Escalation triggerWhat material change in evidence burden, consequence or accountability requires review?
Commercial boundary: payment buys agreed work and accountability after fit is confirmed. It never buys certainty and it does not change the six-lens method.

Match escalation to four decision pressures

Use four pressures as the selection test. None is a numerical score. The question is whether the self-guided path can still carry the decision responsibly.

Free ChallengeScreen the relationship

Use when bounded screening can safely support the next action.

Decision SnapshotInterpret the result

Make supported, unresolved and next-evidence states inspectable without creating another paid package.

Scope ReviewTest fit before payment

Use when founder judgment is needed on scope, evidence burden or decision ownership.

Current engagement definitions and pricing stay on Services; truth does not upgrade with price.

Evidence burdenPublic signals and participant inputs are enough for orientation.Independent collection, contradiction resolution or deeper source review may be needed.
Decision consequenceNo material budget, market or execution action follows. The result could redirect spend, positioning, content, sales or market action.
Stakeholder coordinationOne user can interpret the result.Several decision-makers need an inspectable record and accountable ownership.
Change / monitoring needOne bounded decision is sufficient. The decision needs repeated evidence collection, follow-up or monitoring after material change.
Decision rule: if the self-guided path is insufficient, move to the free Scope Review - not straight to a paid package. If evidence remains inadequate, preserve MORE EVIDENCE REQUIRED.

Use one six-step escalation workflow

The method stays the same. Escalation changes who reviews the scope and how much evidence work is justified.

Guided vs Analyst: Guided mode should make the decision and next evidence action easy to understand. Analyst detail can expose deeper source, lens and uncertainty information, but it does not create a second method or stronger authority.

Use each stage only for its permitted claim

Free Challenge

Useful for self-guided screening and next-evidence direction. It is not independent verification.

Decision Snapshot

Useful for interpreting the free result as a compact supported/unresolved/next-evidence record. It is not a paid recommendation.

Decision Scope Review

Useful for deciding FIT, RESCOPE or NOT FIT before payment. It is not purchase approval or a final investment decision.

Paid engagement after FIT

Useful for the agreed evidence/review work inside a bounded scope. It still cannot guarantee outcomes or erase uncertainty.

Method boundary: Fit tells you the relationship. Evidence Readiness tells you how far you can act. Scope Review tests whether founder-reviewed work is appropriate. Paid scope defines the work - not the truth.

The commercial anti-pattern

The most expensive route is not the "best" route. Over-scoping wastes work; under-scoping exports risk. The right sequence is the lightest evidence path that can survive the consequence, with free Scope Review used before payment when the boundary is genuinely unclear.

Method controls behind the comparison

Reassess the route when stakes or uncertainty rise

  • The result becomes material to budget or execution.
  • Inputs remain contradictory after the free interpretation.
  • Independent evidence is required for accountability.
  • Several decision owners need a bounded founder-reviewed scope.
  • The decision narrows enough that the free path becomes sufficient again.

The correct route is the least intensive option that can protect the decision from its material risks. Scope Review is the pre-payment gate when that boundary is unclear.

The escalation boundary in one view

  • Purpose: Decide whether the free path is sufficient or a free Scope Review is justified without treating paid work as automatic certainty.
  • Application: Read Relationship Fit, Evidence Readiness, consequence, coordination and change needs; then use the lightest route that can carry the required claim.
  • Boundary: No route may exceed the evidence reviewed. Unknown or contradictory decision-critical evidence can force MORE EVIDENCE REQUIRED.
  • Review: Reassess routing when the decision, evidence burden, stakeholder accountability, monitoring need or consequence changes materially.

MORE EVIDENCE REQUIRED can be correct at every stage

Neither founder review nor payment turns Unknown into evidence. The free result, Decision Snapshot, Scope Review or a paid engagement may all retain MORE EVIDENCE REQUIRED when a decision-critical claim remains unresolved. Additional work can improve the evidence base; it cannot manufacture proof.

Evidence stateTreatment
ObservedRecord what the source or direct inspection actually establishes, with scope and limitation.
Participant-suppliedKeep the human/first-party claim distinct from independent observation.
InferredLabel the reasoning and do not present it as observed fact.
Unresolved / UnknownContributes no positive support. If material, identify the next-best evidence and retain MORE EVIDENCE REQUIRED.
Critical gate: stronger non-critical evidence cannot compensate for missing buyer substitution, customer-comparison or other decision-critical proof.

Carry the escalation decision forward without turning it into a sales claim

A useful handoff records why the free path is sufficient or why Scope Review is justified, what the current evidence can establish, what remains unresolved and what material change would reopen the routing decision. The Fast Action router generates this structure for copying into a planning note or review packet.

Questions buyers ask before moving beyond the free competitor analysis path

What is the difference between the free Challenge and paid competitor-analysis support?

The free Challenge screens relationship fit, and the Decision Snapshot helps interpret that result. Paid work should add agreed evidence collection, review, documentation or activation after fit is confirmed - not a promise that the answer becomes true because money changed hands.

Is the Decision Snapshot a paid upgrade?

No. It is the interpretation layer for the free result: supported findings, unresolved evidence, next investigation and the stop/escalate condition. It is not a separate paid package.

When should I request a Decision Scope Review?

Use the free Scope Review when the decision is consequential enough that its boundary, evidence burden or accountable ownership needs founder judgment before any payment. The review can return FIT, RESCOPE or NOT FIT.

Does a FIT result force me to buy something?

No. FIT means the decision can support a useful bounded engagement; it does not authorize payment on your behalf or guarantee that you should proceed.

When can paid work be justified?

After fit is confirmed, paid work can be proportionate when the named decision needs evidence collection, reconciliation, accountable recommendation, activation or advisory work beyond the free path. Current engagement definitions and pricing stay on Services.

Can a paid engagement still end at MORE EVIDENCE REQUIRED?

Yes. If decision-critical evidence remains unresolved, the correct output can still be MORE EVIDENCE REQUIRED or a bounded refusal to make the stronger claim.

Use the adjacent CFC route that owns the unresolved question

Commercial routing is not a substitute for diagnosing the analytical problem. Resolve the relevant fit/evidence question first, then use Scope Review only when the decision boundary genuinely needs founder judgment.

Primary sources for proportionate analysis and evaluation

These sources support the transferable principle that analytical effort, assurance and evaluation should be proportionate to intended use, risk, scale and stakeholder need. They do not validate SERPIFAI commercial routes, pricing, service superiority or outcomes, and they do not replace direct competitor evidence.

Use the free Decision Scope Review only when the decision boundary, evidence burden or accountable scope remains genuinely unresolved. No payment is requested before fit is confirmed.
