Visibility starts the question. Buyer relevance earns the budget.
WHAT WOULD CHANGE THE DECISION?
Open Fund, Prepare, Defer or Ignore to inspect the evidence and what could change the answer.
FUNDA small test has a defensible reason
FICTIONAL CASE · BOUNDED TESTAssume matched buyer queries repeatedly surface an actual competing alternative. The team can test one useful page improvement and stop if the evidence does not support expanding it.
SearchRepeated captures of the same purchase-stage query, market and language show a direct competitor alongside us. A broad informational ranking is not the basis for the decision.
AI answersSeparate samples of equivalent buyer prompts name that same competitor. We retain the prompts, dates and answer wording rather than treating one citation as a permanent ranking.
Pages and sourcesThe competitor explains a buying requirement our offer page does not answer clearly. The hypothetical team checks whether indexing, market targeting or a different offer—not missing copy—better explains the contrast.
Commercial roleThe alternative can fulfil the same purchase. The proposed response is one page-level clarification with an agreed cost cap, review date and stop condition; no wider campaign is approved.
FUND · Smallest responsible next step: Draft one narrow buyer-useful clarification, review it with the offer owner, and test it within an agreed reversible scope. Track whether qualified enquiries ask the targeted question; do not attribute sales changes to one edit without evidence.
Evidence boundary: Repeated buyer-stage evidence and either measured buyer consequences or an explanation tested against alternatives may justify evaluating a limited test; this fictional example does not establish revenue lift or prove that the page caused AI mentions.
What would change it: Stop or revise if the supposed buyer need is wrong, the test does not improve the specified buyer information, or an alternative explanation becomes stronger. Broader work requires a separate decision.
PREPAREThe signal is plausible; the buyer link is unproven
FICTIONAL CASE · TARGETED EVIDENCE WORKSuppose an executive shares an AI-answer screenshot and a ranking report. Neither record yet proves that the cited company competes for the same purchase.
SearchThe ranking report mixes dates, locations and queries. First isolate the same-market, purchase-stage searches and take comparable captures on separate dates.
AI answersThe screenshot omits the exact prompt, platform context and capture date. Recreate representative buyer questions and record both mentions and non-mentions without assuming persistence.
Pages and sourcesThe cited page seems more detailed, but no test has separated offer clarity from authority, relevance or query differences. Check the source passages and at least one alternative explanation.
Commercial roleThe named company may sell an adjacent product. Confirm whether a buyer could actually substitute it for our offer before defining a spending response.
PREPARE · Smallest responsible next step: Build a compact evidence sheet: matched Search queries, sampled buyer prompts, competing-offer comparison, possible causes and named unknowns. Decide whether a bounded test is even on the table.
Evidence boundary: PREPARE is not an instruction to launch a link campaign, rewrite sitewide content or commission broad monitoring.
What would change it: Move toward a limited FUND test only if the direct competition and repeated signal are confirmed, with either measured buyer evidence or an explanation tested against alternatives. Otherwise consider DEFER.
DEFERThe movement is observable, but not urgent
FICTIONAL CASE · MONITOR A NAMED TRIGGERImagine a visible AI-answer change during early research queries while the same offer still appears for purchase-stage searches. There is no approved response budget or time-critical decision.
SearchThe apparent movement concerns educational terms. Captures of the relevant buying queries do not yet show a repeatable displacement.
AI answersMentions vary across samples of general “how does it work?” prompts; evidence from comparable provider-selection prompts is still inconclusive.
Pages and sourcesAn educational source explains the topic well. The hypothetical review does not find a specific missing offer fact that would justify immediate development work.
Commercial roleSales and product teams have not identified a change in buyer questions, qualification or selection at the relevant decision stage. This is an absence of reported evidence—not proof of no effect.
DEFER · Smallest responsible next step: Record the query/prompt set and observation date. Recheck the same buyer questions when a defined trigger occurs, instead of purchasing immediate remediation.
Evidence boundary: DEFER keeps the decision open; it does not promise that the signal will stay unimportant.
What would change it: Reopen if the gap repeats for buying-intent questions, a sales conversation names the source as influencing provider choice, or a known decision deadline arrives.
IGNOREThe cited name is not a direct competitor
FICTIONAL CASE · REJECT A FALSE RIVALSuppose an AI answer cites an independent directory. It is prominently visible, but there is no evidence it sells an alternative to the business or is influencing its customers’ final choice.
SearchThe directory ranks for category definitions and comparison lookups, not as a competitor offering the same purchase-stage service.
AI answersIts page is cited as supporting information; the answer does not recommend the directory as the company to hire or buy from.
Pages and sourcesThe source summarizes providers and terminology. Its prominence explains information discovery, not direct competition or proof that copying it will improve our visibility.
Commercial roleA buyer cannot order the competing service from this source, and no sales or buyer evidence identifies it as changing the buying decision. Its discovery role remains separate from a rival offer.
IGNORE · Smallest responsible next step: Remove the directory from the direct-competitor comparison. Do not authorize content copying or an authority campaign simply because it was cited.
Evidence boundary: IGNORE applies to this proposed competitor-response spend—not to the broader usefulness of directories as discovery or referral sources.
What would change it: Reopen if new buyer evidence shows that the source affects provider choice, the source begins selling a substitute, or a separate distribution decision becomes worth evaluating.
Fictional teaching scenarios only. No measured client data, guaranteed result, verified sale loss or approved spending is implied.
